We, here at Portainer, are a team of engineers and consultants who have spent years on both sides of the problem. Some of us came from within customer organizations, running the platforms, living with the consequences of decisions made before we arrived. Others were the experts brought in to build the golden egg... parachuted in, architecture delivered, engagement closed, and then on to the next customer, leaving behind something the organization was now expected to operate on its own. The vantage points are different... the patterns we saw are identical. Portainer as a company grew out of those combined experiences, and a shared desire to help organizations do things right... and critically, to reach a point where they are genuinely self-sufficient in the operation of their platform, with no dependency on external experts who can, and sometimes do, use that dependency as leverage.
The pattern we witnessed repeatedly is organizations treating Kubernetes as a technology procurement decision when it is actually an operational transformation. Kubernetes is one piece of a much larger puzzle (and that is also part of the problem, it is just a piece, not a complete solution), and surrounding it with the tooling needed to actually operate it at production SLA levels, triaging incidents, monitoring workloads, managing deployments, enforcing security policy, handling access governance, requires deliberate investment that rarely features in the original project plan. The technology gets selected, the timeline gets set, and the gap between current capability and required capability becomes visible only once something breaks.
The organizational dimension is where the costs tend to compound. Kubernetes crosses boundaries that traditional infrastructure respects. The segmentation of roles that worked cleanly in a virtualization-based estate, networking over here, security over there, app teams in their lane, does not survive contact with a container platform at scale. Everything converges, ownership gets ambiguous, and critical gaps go unmanaged until they surface as outages.
The skills situation is the one that consistently catches organizations off guard. Adoption planning routinely understates what is required to operate Kubernetes at the level the business expects, and hiring routinely overstates what has been found. The more damaging scenario we have seen is where an organization brings in one or two people who present confidently, build something architecturally impressive, and deliver a platform that is genuinely beyond the organization's capacity to manage safely... cementing their own indispensability in the process, and creating a negotiating position that is very difficult to challenge once the dependency is established. We have had to help organizations untangle exactly that situation.
When operational maturity gaps make themselves known, the signs are recognizable to anyone who has been close to a struggling platform. Outages happen more frequently than they should, and when they occur they run long. The platform gets blamed for what is actually an operational model problem. Teams become afraid to apply required upgrades because the impact is unknown. Engineers spend the majority of their time learning rather than delivering, and a disproportionate share of that time goes to fixing unexpected issues rather than running the platform. Monitoring costs spiral because logging and alerting configurations were never properly optimized. Container and host sprawl push resource costs beyond any reasonable forecast. And perhaps most telling of all: development and operations teams stop talking to each other, because the friction is too high and the trust has eroded.
Some of the most expensive gaps are the ones that look like knowledge gaps but are actually assumption gaps. A team that believes Kubernetes namespaces provide network isolation between applications (they do not) is not just missing a fact... they are running a platform with a security posture they cannot accurately describe, let alone defend.
When these gaps fully materialize, the outcomes land in one of two places. Either an outage triggers an unplanned engagement to stabilize the environment (at cost and urgency that nobody budgeted for), or confidence erodes slowly until an executive concludes that Kubernetes simply did not work for this organization. That conclusion is almost always wrong. What failed was the transition, not the technology.
